Why is my bread machine bread dense?
A dense, heavy, gummy loaf almost always comes down to a short list of fixable causes. Here's how to find yours and get a taller, lighter loaf next time.

A dense, heavy loaf isn't the machine failing you — it's almost always one of a short list of ingredient or setting problems, and each has a clear fix. Work through them in order of how often they're the culprit and you'll usually find the one that's flattening your bread. The single most common cause, by a wide margin, is the yeast.
Dead or old yeastis the first thing to check. Yeast is a living organism, and once it's past its date or has been stored warm it loses the power to raise a loaf — the bread comes out short and heavy no matter what else you do right. Test it before you blame anything else: stir a spoonful into warm (not hot) water with a pinch of sugar and wait about ten minutes. If it doesn't foam and bubble, it's dead — replace it, and store the new jar in the fridge or freezer to keep it alive longer.
Liquid hot enough to kill the yeastis the next suspect, and it fools a lot of people because they assume warmer is better. It isn't — liquid that's too hot kills yeast on contact, and dead yeast can't raise a loaf. For a bread machine you want your liquids at or near room temperature and no warmer than lukewarm, since the machine warms things itself during the cycle. If you're heating milk or water, let it cool to the point where it feels barely warm, not steaming.
The wrong flour is a quieter cause that shows up as a loaf that rises a little but stays tight and heavy. Bread flour has more protein than all-purpose, and more protein means more gluten — the stretchy network that traps gas and holds a loaf up. Swap in all-purpose flour and you get less structure and a denser crumb; go heavier still with lots of whole wheat or rye and the effect compounds. For a light machine loaf, reach for bread flour unless a recipe specifically calls for something else.
Measuring flour by volume instead of weightis the mistake almost everyone makes at least once. Scooping a measuring cup straight into the bag packs the flour and can add far more than a recipe intends, and too much flour is a direct route to a dense, dry loaf. The usual causes of a dense loaf — and the fix for each
Dead or old yeast (the number-one cause)
Proof a spoonful in warm water with a pinch of sugar; if it doesn't foam in about ten minutes, it's dead. Buy fresh yeast, check the date, and store it sealed in the fridge or freezer rather than a warm cupboard. This alone fixes the majority of dense-loaf complaints.
Liquid hot enough to kill the yeast
Keep your liquids at room temperature to lukewarm — never hot. The machine supplies its own warmth during the cycle, so you don't need to pre-heat anything; if a liquid feels more than barely warm to the touch, let it cool before it goes near the yeast.
The wrong flour, or not enough protein
Use bread flour for its higher protein and stronger gluten unless the recipe says otherwise. All-purpose makes a denser loaf, and heavy whole-grain flours denser still. If you want whole grain, work up to it gradually rather than swapping it in all at once.
Measuring by volume instead of weight

The wrong cycle for the loaf
Match the program to the dough. A whole-wheat or whole-grain dough needs the longer whole-wheat cycle to rise properly; a rapid or quick cycle cuts the rise short and often bakes a denser loaf; and a gluten-free batter needs its own dedicated program. Running a heavy dough on a basic or rapid setting is a common, easily fixed cause of a low loaf.
Too much whole grain
Whole wheat, rye and other whole grains are heavier and their bran cuts through gluten strands, so an all-whole-grain loaf naturally rises less. If yours is too dense, blend in some white bread flour, or add a little vital wheat gluten to strengthen the structure. Expect a whole-grain loaf to sit lower than a white one even when everything is right.
Altitude, if you're up high
At high altitude, dough rises faster and can over-proof and collapse into a dense loaf before it bakes. If you're well above sea level, try slightly less yeast, a touch more liquid, and a shorter cycle if your machine allows it. It's a smaller factor than yeast or flour, but it's a real one if nothing else explains a stubbornly heavy loaf.
