Why didn't my bread machine loaf rise?

A short, dense loaf almost always comes down to the yeast. Here are the usual culprits, in the order worth checking them, and the fix for each.

When a bread machine turns out a short, dense loaf that never rose, the cause is almost always the yeast — either it was dead before it started, or something in the pan stopped it working. The good news is that the list of culprits is short and each has a clear fix. Work through them roughly in this order and you will usually find the problem on the first or second try.

Start with the yeast itself, because it is the most common answer. Yeast is a living ingredient and it expires; old or improperly stored yeast simply does not have the leavening power to raise a loaf. Check the date, and store yeast in the fridge or freezer once opened. If you are unsure whether yours is alive, proof it first: stir a teaspoon of yeast and a pinch of sugar into a little warm water and wait ten minutes. If it foams and smells yeasty, it is good; if nothing happens, that is your answer — replace it. Also make sure you are using the type the recipe calls for, as active-dry and instant/bread-machine yeast are measured and added slightly differently.

Next, look at how the ingredients met in the pan. Salt kills yeast on direct contact, so recipes and machines are designed to keep them apart until mixing begins — add salt and yeast to opposite corners of the pan, and never let the yeast sit in the liquid before the cycle starts if you are using a delay timer. Liquid temperature is the other silent killer: liquid that is too hot scalds and kills the yeast, while liquid that is too cold leaves it sluggish. Aim for warm, not hot — around body temperature — and let refrigerated ingredients take some of the chill off first.

Then check the flour and the recipe balance. Bread needs flour with enough protein to build the gluten that traps gas; all-purpose works, but low-protein or old, stale flour gives a weaker rise, and bread flour gives the strongest. Too much salt or sugar relative to the yeast also holds a loaf back, as does forgetting an ingredient entirely — it is worth re-reading the recipe to confirm nothing was missed. Finally, check the machine settings and your environment. Using the wrong cycle is a surprisingly common cause — a rapid or express cycle allows less rising time, and whole-grain or gluten-free doughs need their dedicated programs. A very cold kitchen slows the rise, so a winter loaf may need a warmer spot. And in very hard-water areas, heavily mineralized water can affect yeast activity. The rising checklist, in order

Run through these from most to least likely and you will catch nearly every no-rise loaf.

1. Test the yeast

Proof a teaspoon of yeast in warm water with a pinch of sugar. No foam in ten minutes means dead yeast — the single most common cause. Replace it and store the new jar cold.

2. Keep salt and yeast apart, and mind the liquid temperature

Add salt and yeast to opposite sides of the pan, and use warm — not hot — liquid, around body temperature. Hot liquid kills yeast; cold liquid stalls it. On a delay timer, make sure the yeast stays dry and separate until mixing.

3. Use the right flour and the right amounts

Choose bread flour or a strong all-purpose, and check that salt and sugar are in the amounts the recipe specifies — too much of either suppresses the rise. Weighing ingredients makes this far more reliable than measuring by volume.

4. Match the cycle to the dough

Whole-grain, gluten-free and rapid cycles all behave differently. Use the program the recipe calls for, give the dough enough rise time, and in a cold kitchen move the machine somewhere warmer.
